4 steps to transition from 1:1 to one-to-many coaching

If you’re booked out, burnt out, and wondering how on earth you’re supposed to create and launch a 1:many offer without cloning yourself, I recorded this podcast episode especially for you.

There comes a point in most coaching businesses where the calendar’s full, the revenue’s capped, and your nervous system is f*cking frazzled. You’re doing work you love, but the way you’re delivering it? Not sustainable. Cue burnout.

And that’s where the shift from one-to-one into one-to-many begins.

Actually…. If you’re reading this, you’re potentially at breaking point already. Been there. Wrote the book.

But here’s the thing: no one really talks about what it actually looks like to make that leap. Yeah sure I could give you a checklist or to-do list but what about the actual journey and the predictable stages you’ll inevitably go through as you transition.

The emotional wobble.

The financial freakouts.

The fogginess that comes from trying to build something new while still showing up for clients and life and everything else.

Yes…. that!

So in this post, I’m sharing the four core stages in the transition out of 1:1 and into a one-to-many model that gives you back your time, expands your income, and finally lets your business and nervous system breathe.

It’s the same framework I use in Sold Out Signature and inside the Mastermind to help women move from stuck and spinning into scalable, profitable and sustainable.

Let’s dive in.

Why now is the time to pivot

If you’re deep in delivery and thinking, “I can’t do another year like this,” you’re not alone.

In fact, a report by The Guardian states that 50% of creators have experienced burnout as a result of the constant pressure to stay relevant, adapt to algorithm changes and manage content creation.

Furthermore a study by Gitnux showed that 72% of entrepreneurs have experienced burnout at some point (42% in the last month alone) and 65% of entrepreneurs experience work-life imbalance.

Combine that with the fact that women have a disproportionate mental load and account for 2.5 times the unpaid labour and workload of a household - and it’s no wonder that so many service providers and experts reach a point of desperately wanting to pivot away from 1:1 services.

Because it’s f*cking exhausting.

What got you here (usually lots of hustle, service, generosity and being really good at what you do) won’t necessarily take you where you want to go next.

But most people will inevitably look at some glamorous creator online (at a point at when it’s actually urgent), declare that they want to pivot and vastly underestimate what the journey actually looks like, get burnt out and then return straight back into 1:1 services.

I don’t want that for you.

Because I know that the other side is better.

So here’s what it really looks like and what you’ll need to do…

Step 1: Declare it + commit to the shift

This is the step most people skip.

They wait until:

  • Their calendar clears

  • Life gets quieter

  • They’ve got the perfect funnel/course/modules built

Spoiler: it never does.

The first step is deciding that you’re building a scalable offer and committing to it like it’s your job for at least 12 - 18 months. Because it is.

That might mean:

  • Raising your 1:1 rates and creating more margin

  • Choosing to not take on that next 1:1 enquiry

  • Starting to say no to projects that aren’t aligned with where you’re heading

Transitioning to one-to-many is rarely comfortable, but it is essential if you want a business that scales without stretching you thinner.

Step 2: Make space for the messy middle

The transition from 1:1 to one-to-many isn’t usually a clean break. You’re not shutting down your existing business and opening a shiny new one with a zero-expense line.

You’re building on top of what already exists from an expenses standpoint, without the bandwidth (usually) of a completely calendar.

You’ve probably been so busy serving, that you haven’t had the time to consistently prioritise growth and engagement, so there’s going to be a transition period and it’s not going to look like smashing it out of the gate instantly with a six-figure launch in your first month.

Here’s what that could look like:

  • Pulling back on non-essential expenses (goodbye $297/month software you never use)

  • Temporarily taking on more 1:1 to build up a buffer (and not spending that money - actively holding it aside for expenses and wages for the next 6 - 12 months as you pivot because #thingstaketime)

  • Holding a flash sale to inject short-term revenue

  • Letting go of perfection and getting scrappy where you need to

I call this your slingshot season. You’re intentionally pulling back to create the momentum to shoot forward.

You don’t need to do this forever. Just long enough to build a runway and not freak out if you don’t smash it out of the gates instantly or while you’re building)

Step 3: Validate your offer (before you build it)

Do NOT.

I repeat, do NOT sit and record modules and plan out a perfect sales page in advance.

You don’t need:

  • Modules

  • A platform

  • A full sales page

  • A 3-month prelaunch plan

All you need to get started is a plan for your offer (that solves a very real problem for your Cloud 9 Clients) and then to pitch it to your warmest people.

When you create an offer first, not only will you spend 20x longer in the weeds of creation, but you’re also going to be potentially putting in work for an offer that people don’t even want.

Even the best entrepreneurs have failed offers, and everyone in your audience is a people pleaser.

So just sending out a survey or an Instagram sticker and asking if people would be interested in something is not the same as actually getting your audience to put their money where their mouths are and actually finding out (with money!) if your offer is profitable.

This is where your first Ascertain Launch comes in. This is a simple way to validate your signature offer by putting it in front your warmest people and essentially shaking the tree.

You then get to create that offer with their feedback (which is going to make it better and more transformational) and you best believe you’ll have a fire lit up and [finally and quickly] actually create it.

Your first version doesn’t need to be perfect. It just needs to be profitable.

Step 4: Rinse, refine + rebuild with each launch

This is where the magic happens but also where you’ll experience hiccups.

Here’s how it goes for many service providers:

  • They launch once.

  • It goes OK.

  • They then frantically work to deliver it (exactly what you should do)

  • And then between then and the first real launch, completely fall off the wagon of content and building a warm list, and the second or third launch tanks.

  • They then panic.

  • And stop.

  • And go back to square 1.

Don’t do that.

You’ve built and validated your offer at this point, so the goal is to look at what needs to happen (improve conversion rate? Grow your email list and warm leads?)

Iterate. Please.

This is the true inflection point.

Look at your data (and get help if you need it), and keep going.

The business you want won’t come from waiting

You don’t need to wait for the perfect time. Or the biggest audience. Or the most perfectly packaged idea.

You just need to get started and go messy.

Don’t wait until it’s too late.
